Almost every sublimation business starts in roughly the same place.
There is usually one printer, one heat press, a small collection of blanks and a workspace that might be a spare room, garage, workshop or even part of the kitchen table. Orders come in, products are made, and for a while, one heat press is more than enough.
Then things start to change.
The product range gets wider. Instead of making only mugs, you start taking orders for T-shirts, coasters, photo panels and other sublimation products. Perhaps the business is no longer something you work on occasionally. Orders are coming in throughout the week, and there is enough work to keep the equipment busy.
This is usually when a slightly uncomfortable problem appears.
The heat press hasn’t necessarily become worse. There simply isn’t enough of it.
With one machine, every different product has to take its turn.
A mug needs one set of conditions. A T-shirt needs another. A coaster may need a different temperature, pressure and pressing time again. Before long, part of the working day is spent changing settings rather than producing products.
At first, you probably won’t think much of it. You adjust your workflow and carry on.
That can work surprisingly well.
But there is a limit.
One heat press can handle more than you think
It is important not to jump straight to the conclusion that a second heat press is always necessary.
A well-organised workspace can get a lot out of a single machine.
If you’re making small batches, have a fairly predictable product range and aren’t under much time pressure, one good heat press may continue to do the job for quite a long time.
The problem starts when the machine becomes a bottleneck.
Imagine a busy afternoon with several orders waiting to be completed.
You’ve just finished pressing a batch of T-shirts. The next order is for mugs, so the machine needs adjusting. Once those are finished, you need to return to another product with different settings.
None of those individual changes takes very long.
Five minutes here.
Three minutes there.
A few test presses because you’re no longer completely sure whether the new setting is correct.
Across a full working day, however, those small interruptions add up.
More importantly, repeatedly changing the setup introduces another risk: mistakes.
The hidden cost of constantly changing settings
Temperature, time and pressure are not just numbers you change randomly until something looks right.
Different sublimation blanks have different requirements, and a reliable production process depends on getting consistent results.
When you’re switching between products all day, it becomes easier to forget a setting, use the wrong pressure or start a pressing cycle with yesterday’s configuration still in place.
That is when avoidable failures start appearing.
With mugs, for example, you might see a faded area, uneven colour, ghosting, a slightly blurred image or a transfer that isn’t properly reproduced. A T-shirt can have its own problems, while hard substrates such as coasters and photo panels may react differently again.
One failed product may not seem particularly expensive.
The real cost includes the blank, transfer materials, ink, electricity, packaging and, most importantly, the time spent making it.
If the product has already been promised to a customer, there may be another cost attached to it as well.
You have to make it again.
Before buying another machine, improve the workflow
This is where I would actually recommend doing something slightly boring before spending any money.
Look at your workflow.
Not the ideal workflow you have in your head. Look at what you actually do during a normal busy day.
Where are you waiting?
Where are you changing settings?
Which products interrupt the others?
Which jobs are most likely to go wrong?
A simple production log can reveal quite a lot.
If you’re making 50 mugs in the morning and 20 T-shirts in the afternoon, it makes sense to work in batches rather than switching between them every few minutes.
Prepare the artwork first. Get the blanks ready. Organise the transfer sheets. Group similar products together and complete one production stage before moving to the next.
Even the position of your equipment matters.
If the operator has to walk across the room every time a product comes out of the press, the machine isn’t necessarily the only bottleneck. The layout may be slowing things down as well.
Good workflow design can make one heat press considerably more productive.
But it cannot create more pressing capacity.
The limit of workflow optimisation
This is the part that is easy to overlook.
Workflow optimisation is valuable, but it has a ceiling.
Suppose your production process is already reasonably organised. Your transfers are prepared in advance, your blanks are ready, your workspace is tidy and similar products are being processed together.
The machine is still occupied almost continuously.
At that point, there isn’t much more efficiency to squeeze out of the same equipment.
You can reduce walking.
You can organise your materials better.
You can make setting changes quicker.
But you cannot press two products at the same time on one machine.
This is the point where buying a second heat press starts to become a production decision rather than an equipment purchase.
What changes when you have two heat presses?
The biggest advantage isn’t simply that you have another machine.
It is that you can stop treating every product as part of the same production process.
For example, one press could be primarily used for garments while another handles hard substrates. Depending on your product mix, one machine could be dedicated to particular products while the other remains available for everything else.
That means fewer setting changes.
It also means fewer interruptions.
If a large T-shirt order is underway, you don’t necessarily have to stop the whole production process because a small batch of coasters has arrived.

This can make a bigger difference than the raw number of products you can press per hour.
Think in terms of production lanes
A useful way to look at two heat presses is to think of them as two production lanes rather than two identical machines.
Perhaps one lane is mainly for apparel.
The other might handle mugs, coasters and panels.
The exact arrangement depends on the business. There is no universal combination that works for everyone.
The important thing is reducing unnecessary switching.
If a machine can stay at a stable set of conditions for a reasonable period, the operator spends less time adjusting it and more time producing.
That is where the efficiency gain comes from.
How much is your current setup actually costing?
This is where the decision becomes much easier.
Instead of asking:
“Can I afford another heat press?”
ask:
“What is my current setup costing me because I don’t have another heat press?”
Start with the obvious numbers.
Suppose a second heat press costs £800.
If the additional machine allows you to complete enough extra work to generate an additional £40 in profit per working day, a simple payback calculation looks like this:
£800 ÷ £40 = 20 working days
In this example, the second machine has effectively paid for itself after around 20 working days.
Of course, the £40 needs to be a realistic figure. It should represent additional profit created by the extra production capacity rather than simply additional turnover.
The calculation becomes more useful when you also consider the less obvious savings.
Don’t ignore the invisible production costs
Imagine that you’re spending 30 minutes a day changing settings, preparing the machine for another product and running small test presses.
Thirty minutes doesn’t sound like much.
Over five working days, that’s 2.5 hours.
Over a month, it can become a surprisingly large amount of productive time.
Then there are failed products.
If your current setup produces five avoidable failures a week and each one costs £3 in materials and around 10 minutes of labour, the real cost is considerably higher than the £15 worth of blanks.
Now add the time spent replacing the products, checking the original order and packing them again.
The numbers start to look different.
This is why the financial case for a second heat press shouldn’t be based only on how many extra products you can physically make.
It should include:
- Additional profit from increased production
- Labour time saved
- Fewer setting changes
- Reduced testing
- Lower failure and rework rates
- Less customer-order disruption
- More capacity during busy periods
That gives you a much more realistic picture of the investment.
A second heat press doesn’t automatically double production
This is another important point.
Buying another machine does not mean your output will automatically double.
Your printer may become the new bottleneck.
Perhaps artwork preparation is taking too long. Maybe blanks aren’t being prepared quickly enough, or packaging is now holding everything up.
The extra press only increases production capacity where pressing is actually limiting the workflow.
That is why it is worth tracking your production before buying.
For a week or two, record how much time is spent printing, preparing, pressing, checking and packing. You may discover that the heat press is genuinely the limiting factor.
Or you may discover that something else needs fixing first.
That information is far more useful than simply guessing.
When does a second heat press make sense?
There isn’t a magic order number where every sublimation business suddenly needs two machines.
The better question is whether your current machine is regularly creating a bottleneck.
A second heat press starts to make sense when several of these things are happening at the same time:
Your product range has expanded.
You are no longer producing one type of item and constantly need different settings.
The machine is busy most of the working day.
It is no longer occasional equipment. It has become a core part of your production line.
Setting changes are becoming a regular interruption.
You’re spending noticeable amounts of time switching between products.
You are seeing more avoidable mistakes.
Not because your technique has suddenly become worse, but because a busy workflow makes errors more likely.
Orders are waiting for the press.
This is perhaps the clearest sign that your available pressing capacity is becoming a genuine business constraint.
You have enough consistent demand to use the additional capacity.
There is little value in buying another machine that sits switched off for most of the week.
The second machine is also an investment in future capacity
There is another reason not to look at the decision purely as a short-term cost.
A growing sublimation business needs equipment that can support the next stage, not just survive the current one.
If your current setup is already running close to capacity, waiting until a large order arrives before buying another heat press can put you in a difficult position.
You may have the sales opportunity but not the production capacity.
That can mean rushing jobs, working unnecessarily long hours or turning down orders that you could otherwise have accepted.
Buying a second heat press at the right stage gives the business some breathing room.
It creates capacity before you desperately need it.
That doesn’t mean every small sublimation studio needs two machines. For some businesses, one reliable press will remain perfectly adequate.
But once your product range has expanded and the machine is consistently becoming the point where work queues up, continuing to optimise the same setup may no longer be the most efficient answer.
Sometimes the next improvement isn’t another workflow tweak.
It is another production lane.
Make the decision with numbers, not frustration
If you’ve spent the last few months fighting with one heat press, it is tempting to buy another machine simply because you’re fed up with changing settings.
Try not to make the decision that way.
Track your production first.
Find out how much time is being lost. Count your failures. Work out your average additional profit from the orders you could realistically handle. Then calculate the payback period.
Second machine cost ÷ additional daily profit = payback period
Add the value of the labour and materials you’re currently losing through inefficient production, and the picture becomes even clearer.
The right time to buy a second heat press isn’t necessarily when you feel overwhelmed.
It is when the numbers show that your current production capacity is holding the business back.

Eventually, a business reaches a point where making one machine work harder isn’t the answer.
